Feb 10, 2018 at 22:36 | comment | added | risingfall | After a quick look, I think an issue is that your mesh is composed of a bunch of disconnected islands. I think this screws up the automatic weighting, and I'm not sure even manual weighting will really make it work right. As an experiment I tried remeshing your mesh (with the Remesh modifier, which I then applied) and then parenting it to your armature with automatic weights. Everything worked more or less as expected. Of course the Remesh modifier will not give you clean topology, linking your mesh islands properly may take some work. | |
